# Offboarding without knowledge loss

The sales director is leaving the company. Their laptop is returned on the last day, as is their key. Their CRM access remains active for three months, their email account for six months. Only they know the contacts for the five largest clients, and agreements with them are in their inbox. The successor starts two months after their departure and learns about the discount agreement when the client demands it.

Offboarding mirrors onboarding and is just as rarely designed deliberately. It has three tasks: secure knowledge, close access, maintain relationships. And it is a process with consistent steps that can run within the system.

## How you can tell

*   Former employees' access remains active. IT learns about departures from the payroll.
*   Handovers occur when a successor is already in place. Most often, they are not.
*   Exit interviews are conducted but not evaluated.
*   Former employees do not return because they were never asked.

## Why this happens

An employee's departure is merely a date in the HR system. What needs to happen before and after is distributed across IT, line managers, facilities, colleagues and HR, without a trigger reaching everyone. And because the person is leaving, there is no perceived reason to invest in them. Yet, in their last four weeks, they are more valuable than ever: they know what no one else knows, and they have the time to pass it on.

## Our approach

1.  **Define triggers.** The notice of termination or an agreed departure in the HR system initiates the process, not the payroll at the end of the month. Every stakeholder receives their tasks with a deadline.
2.  **Structure knowledge transfer.** A short template per role: ongoing tasks, contacts, agreements, storage locations, open questions. This is completed in the first few days after notice is given, discussed with the line manager, and stored in the system, even if the successor has not yet arrived.
3.  **Automate deprovisioning.** The departure date controls the blocking of all access via an interface between the HR system and identity management. Devices, keys, and authorisations are managed and checked off as a checklist, not merely recalled from memory.
4.  **Design farewell and alumni processes.** Exit interview with a fixed guideline, evaluated quarterly by reasons and departments. Offer to stay in touch, and a process for re-hires, which are often the best hires.

## What you gain from this

*   Knowledge remains within the company, even if the successor arrives later.
*   Security risks from open access disappear, and this is an audit point for every certification.
*   Former employees become ambassadors and sometimes returners.

## From our projects

When we compare active accounts with the employee list in projects, we practically always find access for former employees, sometimes for people who left years ago. This is the finding that most quickly convinces IT and management. Structured knowledge transfer using a template for each role is generally gladly completed by departing employees; they want their work to be in good hands if they are not leaving in conflict.

## Good to know

The General Data Protection Regulation (GDPR) requires that access rights are restricted to what is necessary. Active accounts of former employees are a breach and a common finding in audits according to ISO 27001 or TISAX. The mailbox of a departed employee must not simply be continued; a regulation regarding out-of-office notices, forwarding, and deletion is required. Employment references must be issued according to § 109 Gewerbeordnung (German Trade Regulation Act); the process for this belongs in offboarding, not reliant on the departed employee's memory.

## Frequently asked questions

What if the termination is contentious?

Then the structured process is more important than usual. Knowledge transfer and asset return follow templates and checklists, and the exit interview can be omitted. Access is blocked on the day of garden leave, not at the end of the contract.

Is an alumni network worthwhile for a medium-sized company?

A network with events is rarely worthwhile. A mailing list, an annual message, and an explicit invitation to re-apply are almost always worthwhile. Returners are productive faster than any new hire.
