# Sourcing Channels and Talent Pools

Most companies know the cost of their job advertisements but not their return. They know that the advertisement on the major portal cost €1,200. They do not know that not a single one of the 60 applications from it led to a contract, while the three applications via employee referral resulted in two hires.

Sourcing means managing channels by their return, not by habit. And it means engaging with people not only when a position is vacant, but maintaining a relationship until it becomes available.

## How you can tell

*   The channel mix has been the same for years because no one knows which channel delivers.
*   Rejected candidates from the second round, former student employees, and alumni disappear from view.
*   The referral programme exists, but the last bonus was paid out two years ago.
*   Recruitment agencies are commissioned ad hoc, under varying conditions, without success measurement.

## Why this happens

Channel success can only be measured if the source of each application is recorded and tracked through to hiring. Many systems do this, but no one evaluates the data. Talent pools fail due to data protection concerns because it is unclear how long data may be stored, and due to maintenance issues because no one is responsible. Referral programmes die if they are not visible.

## Our approach

1.  **Evaluate channels.** From your applicant tracking system, we extract applications, interviews, hires, costs, and retention after twelve months for each channel. The result is almost always surprising.
2.  **Redistribute channel mix.** Budget is allocated where hires are generated. For hard-to-fill profiles, we define whether active sourcing, agencies, or the talent pool is the right approach.
3.  **Build a talent pool.** We define who enters the pool, how consent is obtained, how long data is retained, and who maintains contact every six months. This is managed within the applicant tracking system, not in an Excel spreadsheet.
4.  **Manage referrals and agencies.** The referral programme gets a digital process, visible rewards, and an evaluation. Agencies receive framework agreements, standardised conditions, and success measurement.

## From our projects

Channel evaluation in our projects is the analysis with the greatest surprise effect: channels with the most applications are rarely those with the most hires, and employee referrals almost always lead in retention after twelve months. In practice, talent pools do not fail due to technology, but because no one is responsible for the six-monthly contact. Therefore, responsibility must be embedded in the process, not merely in a statement of intent.

## Good to know

A talent pool requires its own legal basis. Storing applicant data beyond the recruitment process is only permissible with explicit consent, which can be revoked at any time and must be documented. ## Frequently asked questions

How large must a talent pool be to be worthwhile?

Even 50 well-maintained contacts in a bottleneck profile make a difference if they are approached twice a year. Size is less important than currency.

Should we do Active Sourcing ourselves or outsource it?

For three to five bottleneck profiles, in-house expertise is worthwhile. For rare executive-level appointments, specialist service providers are usually more cost-effective than building up internal capacity.
